That is from MIT’s NANDA initiative, published in their 2025 report “The GenAI Divide,” based on 150 executive interviews, 350 employee surveys, and analysis of 300 public AI deployments. American enterprises spent an estimated $40 billion on AI systems in 2024. $38 billion of that, by MIT’s math, generated no measurable bottom-line impact.

    These are not disconnected data points. They are four symptoms of the same disease.

    Why the Tax Exists

    The MIT report identified the root cause with precision most of the industry is ignoring. Generic AI tools require extensive context input for every session. They repeat identical mistakes. They cannot customize themselves to specific workflows or preferences. The report’s conclusion: the technology is not the constraint. The data infrastructure is.

    That word “infrastructure” is doing real work in that sentence. It does not mean servers. It does not mean a better subscription. It means the AI was never given anything real to build on.

    MIT’s report found that the 5% of enterprises generating real returns from AI share specific traits. They did not buy better tools. They built better foundations.

    They focused on one valuable problem rather than deploying AI across entire business functions. They embedded AI directly into existing workflows instead of asking teams to adopt new platforms. They built systems that learn from real-time feedback and adapt to specific business contexts. And they avoided generic, one-size-fits-all tools entirely.

    The successful implementations targeted specific workflows where data completeness could be verified and outcomes clearly measured. They invested in purpose-built systems trained on their own operational data, customer language, and proven methodology.

    They eliminated the Editing Tax at the source. Not by editing faster. By giving the AI a foundation worth building on.

    What the Foundation Actually Requires

    If generic AI produces the internet’s average because it was built on the internet’s average, the fix is not a better prompt. The fix is better inputs. Proprietary, operational, real-world data that the AI cannot find on the internet because it lives inside your business.

    The inputs that eliminate the Editing Tax fall into five categories.

    Brand foundation data. Voice guidelines with specific tone, vocabulary, sentence structure, and forbidden words. This is what turns AI output from generic benefit statements into content that handles real objections with real proof.

    Operational data. Process documentation describing how you actually deliver. Pricing logic explaining why you charge what you charge. Service-level specifics: turnaround times, deliverables per tier, capacity constraints. Every piece of operational detail the AI does not have is a piece of content it will get wrong or leave vague. Vagueness is generic. Generic is what the Editing Tax is built on.

    Market and customer data. CRM notes and deal progression data. Customer segmentation showing who buys what, at what volume, with what trigger. Industry-specific compliance language. In regulated industries like financial services, healthcare, and real estate, generic AI output is not just bad. It is a liability.
